_An API-first marketplace operation is one where offers, entitlements and usage are created and read by systems rather than typed into a console. The console becomes the place you go to check something, not the place work happens._

Every marketplace business starts in the console, and should. The first ten private offers teach you what the fields mean, which is not something an API reference conveys.

The problem is that the console-shaped operation has a ceiling, and teams hit it without noticing. The symptom is not that anything breaks — it is that a person becomes the integration. Someone re-types deal terms from the CRM into an offer form, someone exports a CSV every Monday, someone remembers to check whether a customer was provisioned.

Here is what actually moves, in what order, and what should stay human.

## **What does API-first mean for marketplace operations?**

It means every recurring marketplace action has a programmatic path, and the console is a read surface rather than a write surface. Concretely, four categories of work:

## **The order things move in**

Teams that try to automate everything at once usually stall. The sequence below reflects where the pain is worst first.

**1\. Entitlement and provisioning.** This is the one with a customer waiting. A purchase event should grant access without anybody watching a queue. It is also the highest-risk manual step, because the failure is invisible to you and extremely visible to the buyer — the shape of that failure is covered in [Paid, and Still Locked Out](/resources/blog/marketplace-provisioning-failures/).

**2\. Usage reporting.** Not because it is hard, but because it has a deadline. AWS Marketplace gives sellers [one hour after entitlement ends](https://docs.aws.amazon.com/marketplace/latest/userguide/saas-eventbridge-integration.html) to submit final usage. Any metering that only runs on a schedule misses the last partial period of every departing customer, permanently and silently.

**3\. Offer creation.** Highest volume of manual typing, and the place transcription errors turn into contractual terms. Worth automating once your offer shapes have stabilised — automating a shape you are still arguing about just encodes the argument.

**4\. Reporting.** Least urgent, most requested. It is last because it is downstream: if the three above are automated, the data is already clean enough to report on. If they are not, automated reporting produces fast wrong numbers.

## **What should stay a human decision**

API-first is not the same as unattended. Three things belong to people, and automating them causes damage that is expensive to unwind.

**Discount approval.** An offer that prices below your floor should require a person, every time. This is the single most common place where automation gets rolled back after an incident.

**Anything with an advisory attached.** AWS Marketplace issues advisory events when it identifies account closure, compromise, abuse or fraud affecting an agreement. The correct response involves judgement about a specific customer, not a rule.

**First-of-a-kind offer structures.** The first co-sell offer, the first reseller arrangement, the first multi-year with a ramp. Automate the second one.

The useful test: if the action has a reversible outcome and an objective rule, it belongs to a system. If reversing it requires a conversation with a customer, it belongs to a person.

## **The multi-marketplace reason this matters more than it looks**

On one marketplace, API-first is an efficiency argument. Across several, it is a consistency argument, and that is a different order of problem.

Each marketplace has its own console, its own object model, its own idea of what an offer is and its own terminology for the same concept. A console-shaped operation across several of them is several operations, staffed by whoever learned that console — and the number nobody can produce is the one that spans them.

An API-first operation forces the question that the console lets you avoid: what does _your_ business call this thing, across all of them? Answering it once, in code, is what makes “total committed revenue by customer” a query rather than a project.
